How to Choose an AI Development Partner

An AI partner should be judged on whether its work survives contact with your data, your systems and your users, not on demo quality. Before you compare vendors, define the business problem, the data you can provide and how results will be measured. Then check how each partner handles everything after the prototype.

Data assessment before solution design. A credible partner asks to see your data early and tells you what is missing, inconsistent or unusable. Be wary of a proposal that promises a specific model or accuracy level before anyone has looked at your records. Ask how they handle labeling, data cleaning and access to sensitive sources during discovery.

The right technique for the problem. Ask why they would use a language model, classical machine learning or simple rules for your case. Forecasting and classification often work better and cheaper with traditional models, while document and conversational tasks suit language models. A partner that proposes generative AI for every problem is selling a trend rather than solving yours.

Evaluation you can verify. Ask how quality will be measured before development starts: test datasets, accuracy or error metrics, hallucination checks and human review of sample outputs. Request an example evaluation report from a past project. You should be able to rerun the evaluation yourself, so every model update can be compared against the same baseline.

Production cost and operations. Language model applications can become expensive at scale. Ask for an estimate of inference cost per request or per user, how caching and model choice reduce it, and what monitoring is in place for drift, latency and failures. Clarify who maintains prompts, retrains models and responds when outputs degrade after launch.

Security and data governance. Find out where your data is processed, which third-party model providers are involved and whether your data can be used for training. Ask how they handle access control, personal data, prompt injection and audit logs. In regulated industries, check experience with relevant requirements such as GDPR or financial sector model risk rules.

Integration and ownership. AI features deliver value only when connected to your existing systems. Ask for examples of integrations with CRMs, ERPs or core platforms similar to yours. Confirm that you will own the code, trained models, prompts and evaluation datasets, and that the solution is not locked to the partner's proprietary platform.

Conclusion

An AI development partnership needs to cover the full path from understanding the data to operating the resulting software. A promising prototype is only one milestone: teams also need testing, human oversight, integration plans, monitoring, and a clear model for maintenance costs. Traditional machine learning often remains suitable for forecasting and classification, while language models fit document and conversational workflows. Responsible technology selection begins with the actual business problem and the quality of available information. The strongest long-term outcomes come when AI capabilities are maintained as part of the product rather than treated as a one-time experiment.

Frequently Asked Questions

How much does it cost to work with an AI development partner?

A proof of concept often costs in the tens of thousands of dollars, while a production AI product typically runs considerably higher. Main cost drivers are data preparation, integration with existing systems, evaluation and security requirements, and ongoing inference and maintenance costs. Ask for separate estimates for discovery, build and operation, since running costs can exceed development costs over time.

How long does an AI development project take?

A focused proof of concept typically takes a few weeks to two or three months. Moving to production usually adds several more months for integration, testing, security review and user rollout. Timelines depend most on data readiness: projects with clean, accessible data move quickly, while those that need data collection or labeling spend much of their schedule there.

Should we build AI in-house or hire a partner?

Hiring a partner is usually faster when you lack machine learning engineers or need to validate an idea before investing in a team. Building in-house makes sense when AI is central to your product and you need long-term control. Many companies combine both: a partner delivers the first production version while transferring knowledge to internal staff who take over maintenance.

What should we prepare before contacting an AI partner?

Prepare a clear description of the business problem, the decision or task you want to improve and how you will measure success. Gather sample data and note where it lives, who owns it and any privacy restrictions. List the systems the solution must connect to and the constraints on budget, timeline and hosting, such as cloud-only or on-premises requirements.

Who owns the AI models and code after the project?

Ownership depends on your contract, so it must be stated explicitly. Ideally you own the source code, fine-tuned models, prompts, evaluation datasets and documentation. Third-party foundation models remain under their providers' licenses, and some partners reuse internal frameworks they license rather than transfer. Check these terms before signing, along with any restrictions on using the work with another vendor.
